Best Practices for Managing Stock Keeping Units (SKUs) in India

As your business in India grows and evolves, effectively managing your product catalog and inventory becomes increasingly critical. At the heart of this is the concept of Stock Keeping Units, or SKUs. SKUs are unique identifiers assigned to each distinct product that you sell, taking into account key differentiating characteristics such as size, color, material, and more.

Properly defining and tracking SKUs enables you to:

  • Have accurate insight into inventory levels for each product variation

  • Analyze sales data at a granular level to uncover trends and opportunities

  • Streamline order management and fulfillment

  • Prevent stockouts and overstock situations

  • Enhance forecasting and inventory planning

However, managing a large matrix of SKUs comes with its challenges and complexities. Striking the right balance is key. Define SKUs too broadly and you lose the ability to track and manage product variations. Define them too narrowly and you create an unruly amount of SKUs that become difficult to administer.

Here are some best practices to help you manage your SKUs effectively:

1. Establish a clear naming convention

Implement a standardized SKU naming convention that incorporates key product attributes. For example:

[Brand][Category][Subcategory]-[Material]-[Color]-[Size]

A clear nomenclature makes SKUs easily identifiable and sortable. Avoid cryptic SKU names that will be hard to decipher later.

2. Carefully consider product attributes

Think critically about what product characteristics truly matter to track for inventory and reporting purposes. Attributes that don't impact customer choice or your business decisions just add unnecessary SKU complexity. For example, do you need to track slightly different shirt sleeve lengths or can this be bucketed into "short sleeve" vs "long sleeve"? The goal is to have enough detail to be meaningful, but not so much that it becomes unwieldy.

3. Use an inventory management system

Leverage an inventory management system or ERP to centrally manage your product catalog and SKUs. Manually tracking SKUs in spreadsheets quickly becomes untenable as your business scales. A proper system will allow you to organize product hierarchies, manage SKU data, track inventory levels, and generate reports. There are many India-based ERP systems like Tally ERP as well as cloud solutions.

4. Conduct regular SKU rationalization

Periodically review your SKUs to identify which are top performers and which are underperforming. You may find that certain SKUs are not worth the complexity of managing due to low sales volume. Consider discontinuing weak SKUs to simplify your catalog. Aim to have a mix of products that maximize profitability and meet customer needs, without excessive, hard to manage SKUs. Use metrics like SKU turnover, profitability, and Return on Investment (ROI) to guide decision making.

5. Collaborate cross-functionally

Managing SKUs touches many parts of your business from sales and marketing who define product variations, to supply chain who forecast and manage inventory, to finance who measure product profitability. Foster cross-functional collaboration to ensure the right SKUs are maintained and that there is alignment on the strategy. Consider establishing a cross-functional SKU management team who meets regularly.
